Define the first useful outcome

Account creation is a starting point, not proof of value. Choose a meaningful milestone: a customer completes a setup, understands an approved workflow or produces their first usable output. Make the definition specific enough that your product can record completion.

For a hypothetical SaaS team, this might mean connecting a test data source and viewing a useful report. The right milestone depends on the product; do not assume one universal activation event.

Map the journey to approved material

List the prerequisites, steps and common blockers. Give each step an owner and a current source. The AI employee should explain this material rather than inventing a shortcut that bypasses permissions or setup requirements.

Ask where the customer is stuck

A useful onboarding conversation begins with the customer’s goal and current step. Explain the next relevant action, then check whether it helped. Avoid presenting an entire manual in response to a narrow question.

For example, if a customer cannot invite a colleague, first establish whether they can access the relevant workspace controls. If the task requires an administrator, explain the approved route. Do not say an invitation was sent unless the action actually completed.

Know when a customer success manager should take over

Set an escalation path for missing permissions, unfamiliar requirements and problems outside the documentation. Preserve the customer’s goal and the steps already attempted. Make the next person responsible for the case clear.

Use synthetic test cases to review the journey before public use. Include a returning customer, a person with limited permissions and a question that the source cannot answer.

  • A clear milestone and a product event that records it.
  • Approved guidance for each step.
  • A human owner for unresolved problems.
  • A record of what the customer has already tried.

Compare activation, time and repeat contacts

Measure completion among eligible new accounts, time to the milestone and the number of repeat contacts. Use the same milestone and observation period for comparisons. Exclude employee accounts and test sessions.

A guided conversation may help, but it cannot compensate for a broken setup flow. Review product errors alongside conversation feedback before attributing any change to the AI employee.
